The Broker Battleground: How to Build Your Distribution Channels Without Losing Your Soul

The Technical Gatekeepers

Let’s be real for a second. You cannot just show up on a broker site anymore. Olivier broke it down into three distinct buckets, and the barrier to entry is almost always tech first. You have your legacy giants who live and breathe APIs, the new gen players like Discover Cars or Economy Bookings who are a bit more flexible with manual uploads, and then the US heavy hitters where GDS is still king.

Why They Pick You (It’s Not Just the Daily Rate)

Ever wonder why some operators get all the love while others sit in the dark? It is a mix of fleet size and Quality Scores. Brokers are protective of their brand. If your NPS is tanking, they are not going to risk their reputation on your dirty cars or long counter lines.

But here is the kicker Olivier shared: Market scarcity is your best friend. In places like Saudi Arabia, the market is so domestic heavy that inbound brokers are starving for partners. If the demand outstrips the supply, you suddenly have the leverage.

The $1 per Day Disaster: Why Brokers Accept Stupid Pricing

We have all seen it. Romania at €5 a week. Florida at $1 a day. It is enough to make a Revenue Manager weep. But why do brokers allow this spoilage of value?

First, the high season guarantee. They will support a player’s stupid prices in the winter just to ensure they have guaranteed allotments when the summer rush hits and cars are scarce. Second, the volume rebate game. Sometimes, they just need to hit a target. They will lower the markup on your competitor to drive volume there just to trigger a back end bonus. It is a battlefield between brokers, and unfortunately, your rack rate is often the ammunition.

From 80% Dependency to the 8% Club

We heard from Alejandro in Costa Rica, who manages to keep broker business at a staggering 8%. How? By refusing to treat brokers as partners and seeing them as what they are: opportunistic channels.

If 50% of your business is coming from a single source like Booking.com, your entire company is one algorithm update away from a heart attack. The Road Show Strategy

Olivier’s pro tip? Stop hiding behind your email. If you want the big guys to respect your blackout dates or car group restrictions, you need a face to face.

Go to Manchester. Go to Dublin. Go to Paris, Olivier suggests. Don't go alone because that is expensive. Group up with non competing franchises from other regions and do a week long tour of the broker HQs. When you spend three hours in a room with an Account Manager’s boss, you are not just a line on a spreadsheet anymore. You are a human being with a high quality fleet that they need.

Keep Your Contactless Premium

Here is a final piece of advice: don't give the brokers your Contactless or Skip the Line tech.
Why? Because that is where your ancillaries live. If you give away the premium, high speed experience to the guy who booked the cheapest rate on a broker site, you lose the chance to sell the insurance, the GPS, or the upgrade.
